Stop Asking What AI Can Do. Start Asking Which Facility Problem It Should Solve First.
Practical guidance from the BICUC Council on using artificial intelligence to strengthen decision-making, improve operations and recover valuable time.
Walk through almost any commercial building and very little appears different than it did a decade ago. Air handlers still move air. Rooftop units still fail on the hottest afternoon of the year. Pumps, lighting systems, refrigeration equipment and building automation systems still require constant attention. The fundamentals of facility management have not changed.
What has changed is the amount of information generated every day.
Most facility organizations now possess years of work orders, preventive maintenance records, invoices, inspection reports, BAS trends, technician notes and asset histories. Yet despite all that information, many facility managers still spend their day reacting to problems instead of anticipating them.
The issue has never been a lack of data.
The issue has been finding enough time to transform data into better decisions.
Artificial intelligence offers an opportunity to change that, not by replacing facility managers, but by helping them think, communicate and prioritize more effectively.
As facility professionals, we should resist the temptation to adopt AI simply because it is the newest technology. Instead, we should ask a different question:
Which recurring problem deserves to disappear first?
That shift in thinking is important. Recent guidance from the International Facility Management Association and the latest FMJ research emphasizes that successful AI adoption begins with improving work, not introducing technology. Organizations that start with existing workflows, involve employees early and establish clear governance consistently achieve better outcomes than those that simply deploy another software platform.
In other words, solve the problem first. Then determine whether AI can help.
A Familiar Situation
Consider a familiar situation.
A retail location has experienced repeated HVAC failures over the past eighteen months. Every repair solved the immediate issue, yet emergency calls continued. Looking at each work order independently suggested unrelated failures. Looking at all eighteen months together told a different story.
Using an approved AI tool, the facility team summarized technician notes, repair history, replacement parts, seasonal trends and maintenance costs in minutes. The analysis revealed that nearly one-third of service calls involved the same aging rooftop units. Instead of approving another round of reactive repairs, leadership redirected capital toward replacing the highest-risk equipment before peak cooling season.
Nothing magical occurred.
The organization simply allowed technology to organize information that already existed.
The value came from the decision, not the software.
That distinction should shape how facility managers approach AI.
Improving Capital Planning
One of the most practical applications is improving capital planning.
Capital requests often struggle because they focus on equipment instead of organizational impact. Executives rarely approve projects because a compressor has reached the end of its useful life. They approve projects because operational risk, customer experience, business continuity and financial exposure justify the investment.
AI can assemble maintenance history, summarize repair frequency, compare vendor proposals and organize supporting documentation into an executive-ready draft. The facility manager validates the information, applies professional judgment and determines whether replacement is warranted.
The technology prepares information.
The facility manager makes the decision.
That difference should never be lost.
Reducing Administrative Drag
The same principle applies to administrative work.
Most facility managers did not enter the profession because they enjoy writing reports. Yet many spend hours every week preparing meeting summaries, comparing proposals, drafting scopes of work, reviewing inspection reports and organizing project documentation.
These responsibilities are necessary, but they should not consume the majority of an experienced professional's time.
Approved AI tools can prepare first drafts, compare lengthy documents, summarize meetings and organize technical information into clear business language. If the process still requires duplicate data entry, multiple dashboards or additional administrative steps, it has not solved the problem. It has merely shifted the work elsewhere.
Technology should remove friction, not create it.
That idea appears repeatedly throughout IFMA's recent discussions surrounding AI adoption. Organizations achieve the greatest benefit when technology fits naturally into existing work rather than forcing employees to change how they accomplish everyday responsibilities.
Preserving Institutional Knowledge
Perhaps the greatest opportunity lies in preserving institutional knowledge.
Many organizations are preparing for the retirement of experienced technicians whose expertise has never been fully documented. Those individuals know which equipment requires extra attention during seasonal transitions, which vendors consistently perform well and which recurring problems rarely appear in maintenance manuals.
Every retirement risks losing decades of practical knowledge.
Rather than allowing that experience to disappear, organizations should begin capturing lessons learned after significant repairs, capital projects and equipment failures. AI can organize conversations into searchable procedures, troubleshooting guides and training material, making valuable experience available to future technicians.
Knowledge becomes an organizational asset rather than an individual possession.
Speaking Leadership's Language
Communication also deserves renewed attention.
Facility managers often understand the technical aspects of building operations better than anyone else inside the organization. Senior leadership, however, evaluates recommendations differently. Their concerns revolve around risk, customer experience, financial performance, compliance and operational continuity.
Those perspectives should complement one another.
Instead of presenting a report describing compressor failures and deferred maintenance, present the business implications of delayed action. Explain the likelihood of operational disruption, the potential impact on occupants, the financial consequences of continued reactive maintenance and the advantages of acting proactively.
AI can help organize that message.
Professional judgment determines what the message should say.
Governance That Builds Confidence
As organizations expand the use of AI, thoughtful guardrails become essential.
Governance should not be viewed as an obstacle to innovation. It establishes confidence throughout the organization.
Every facility department should establish several operating principles before expanding AI into daily operations.
Begin with workflows, not software. Understand how work is currently performed before deciding where technology belongs.
Pilot new applications on a single recurring problem before expanding across an entire portfolio. Measure the results. Refine the process. Then scale responsibly.
Require human review for recommendations involving life safety, regulatory compliance, policy decisions and capital spending. Accountability cannot be delegated to software.
Use only approved organizational platforms when handling building information, operational data or proprietary documents.
Perhaps most importantly, create an environment where employees feel comfortable experimenting responsibly. Recent IFMA research notes that successful organizations foster trust by encouraging questions, sharing lessons learned and viewing AI as a professional tool, not as a mechanism for monitoring employee performance or replacing experienced personnel.
The Progression Continues
Facility management has always evolved through technology.
Building automation systems replaced manual controls. Mobile work order systems replaced clipboards. Cloud-based CMMS platforms replaced filing cabinets.
AI represents another step in that progression.
The profession itself remains unchanged.
Buildings still require thoughtful planning. Equipment still reaches the end of its useful life. Budgets remain constrained. Occupants still expect safe, comfortable and reliable environments.
Exceptional facility managers will continue to distinguish themselves through sound judgment, effective communication and disciplined decision-making.
Artificial intelligence simply allows those qualities to be applied more efficiently.
Where to Begin
For organizations considering where to begin, the answer does not require an enterprise-wide initiative.
Choose one recurring maintenance issue. Choose one repetitive administrative task. Choose one report prepared every month.
Apply AI thoughtfully. Measure the outcome. Improve the process. Repeat.
Technology alone has never transformed facility management.
People do.
The organizations that realize the greatest benefit from artificial intelligence will not necessarily purchase the most sophisticated platforms. They will be the ones that reduce operational friction, preserve institutional knowledge, establish practical guardrails and empower experienced facility professionals to spend less time organizing information and more time making the decisions that keep buildings, occupants and businesses operating at their best.
